Context Is The Briefing

Context includes the goal, source files, constraints, examples, and background decisions. It explains the job, but it does not automatically identify which decision is current or which step has already finished.

State Is The Running Record

State is the short current-status record. It separates approved information from old notes, shows the present workflow step, and names the next owner. Memory keeps information available. State says which information currently wins.

Missing State Creates Rework

When state is hidden inside a long chat, people repeat the same background, correct old assumptions, and rebuild plans that already existed. The AI may understand the project and still lose the actual position of the work.

Start With One State Sheet

Use one visible block with the goal, current step, confirmed inputs, latest decision, open questions, blockers, owner, review status, and next action. It is small enough for a person to check and structured enough for AI to use.

Context And State Solve Different Problems

Business work rarely finishes in one clean conversation.

A draft is reviewed. A customer adds a constraint. A source file changes. One option is rejected. A task waits for approval. Someone else takes over.

Context explains the environment around that work:

  • what the goal is
  • which files matter
  • who the audience is
  • which constraints apply
  • what a good output should look like

State explains the current position:

  • which step is active
  • which decision is final
  • what changed since the last run
  • what is waiting or blocked
  • who should act next

Think of context as the briefing folder and state as the status card attached to the front.

The folder may contain every useful document. The status card tells the next person which version is current and what needs attention now.
